Iron-Water Guild

The Iron-Water guild started out as a small merchants guild in the port city of Monmouth. Founded by Aldrich Irons and Elton Waters, the guild quickly grew into the powerhouse of the Inner Bay thanks to the brutality of Irons, and the business acumen of Waters.
The other merchant guilds of Monmouth were either persuaded to join by Waters, or cudgeled into leaving town or selling to the Iron-Waters guild. After they had seized control over trade in the city they next attempted to control the muscle. Starting by purchasing mercenaries to enforce their guild laws eventually they began to buy the mercenary companies outright, eventually even supplanting the cities militia and guards with their own men.

In the end only 45 years after its founding, the Iron-Waters guild had achieved total dominance over its home port and began looking outwards. by this point the Iron-Water army was a large and powerful force and as a show of power they led an expedition eastwards to the mountains, clearing out bandits, trolls, and all manner of beast and monster from the land. once they had completed their mission they declared their independence, claiming the land along the coast from Monmouth to the mountains as sovereign territory and daring any kingdom who disagreed to throw themselves against the tried and tested veterans of the Iron-Waters Militia. None did.
